Financial Translation
VRI, rework multiplier, discovery billing — the layer that turns chain artifacts into language leadership and clients can use. Hours saved become revenue. Cycles produced become cost. The chain's economics, made legible.

Where it lives in the chain
The three instruments
1. VRI (Value Realization Index) — fraction of predicted value that actually reached the person.
VRI = measured_value / predicted_valueA VRI of 0.8 means 80% of the intended change happened. A VRI of 0.3 means 30% of what was promised — and invoiced for 100%. VRI is the chain's financial conscience.
2. Rework multiplier — cost of fixing a problem at the level it surfaces vs the level it originated.

3. Discovery billing — the team's discipline of pricing discovery work explicitly, not folding it into "estimates."
Discovery has a cost (PO + Designer time + travel to observe + the client's time being witnessed) and a value (a brief that prevents observation-mismatch bugs that would cost 10× more to fix). The discipline: price discovery on the invoice. Make the trade-off visible.
How to do this
- VRI per initiative — computed at the signal reading; trended at quarterly portfolio review.
- Rework attribution — every bug filed names which chain level produced it; the rework cost is summed by level. "This quarter, we paid 240 hours of rework that originated at Discovery."
- Discovery line item — invoices show discovery, shaping, building, and operating as distinct lines. Clients learn what each costs and what each prevents.
What good practice looks like
A team's quarterly portfolio review opens with three financial reads:
- VRI trend — "This quarter: 0.71 across all initiatives. Last quarter: 0.62. Improving."
- Rework concentration — "35% of rework traces to Discovery this quarter; was 50% last quarter."
- Discovery ROI — "For every hour billed to discovery, we prevented an estimated 8 hours of rework. Run rate: 800-hour saving against 100-hour spend."
That is the chain made economic — and the language the client and the board can both engage with. A team that doesn't translate produces excellent work that leadership cannot defend at budget time. The translation is what keeps the chain funded.
